How Many Pillowcases Does a Hotel Need?

Calculate hotel pillowcase quantities separately for every size and style. For each reference, add the cases needed to dress all relevant pillows, the changes that occur before used stock returns clean, and a reserve tied to credible delays, rejects or extra requests. There is no universal pillowcase par that works for every hotel.
Do not begin with rooms alone. A room may present two sleeping pillows, four pillows of two firmness levels, spare pillows in a wardrobe or a sofa-bed set issued only when needed. Oxford and housewife cases may also serve different positions. Count physical cases by product code so an adequate total cannot hide a shortage in one variant.
Write the pillowcase standard for every room type
List the maximum approved pillow presentation in each sellable room group. Include sleeping, spare and sofa-bed pillows only where the service standard provides them. Separate decorative cushion covers unless they share the same circulation and change rule. Record the pillowcase body size, style and product code beside each position.
Use the credible peak mix of occupied room types, not only an annual average. A hotel can be full with a different combination of suites, twins and family rooms on different dates. The quantity model should reproduce the mix that creates the greatest demand for each pillowcase reference.
Calculate the cases that can be in use at once
Multiply the number of cases of one reference in each room by the maximum active rooms of that type, then add the results. Repeat for every reference. If a suite uses four Oxford cases while standard rooms use two housewife cases, keep the two calculations separate until the end.
Add cases placed on rollaway or sofa beds when those beds can be active at the same peak. Do not add every stored spare automatically; use the approved service rule and credible demand. The objective is a transparent model whose assumptions can be checked.

Measure the full collection-to-release turnaround
Turnaround begins when a used case leaves availability and ends when the clean, inspected case can be issued again. Include floor collection, transport, queue, sorting, washing, extraction, drying, finishing, folding, quality control, delivery and put-away. The fastest machine cycle is not the turnaround.
Observe normal peak days and credible disruptions. Outsourced laundry may add transport and delivery cut-offs; an in-house operation may have queues or finishing limits. Use the measured window to count how many changes occur before the first used pieces return.
Add changes and requests without double-counting
Departure rooms, stayover changes, turndown policies, pillow changes and extra requests can all move cases into the used stream. Map the actual service sequence. If the standard room presentation is already counted as in use, add only replacement events during the turnaround window, not the same pillows again.
Cases held in occupied rooms as extras are not available elsewhere. Decide whether they form part of the standard presentation, on-request stock or reserve. Issue records are more useful than a blanket assumption that every room consumes one complete new set every day.
Use a worked method instead of a borrowed par
Imagine 40 identical rooms with four cases each at peak: 160 cases are on beds. During the measured turnaround window, the hotel expects 100 additional case changes. It then assigns 24 cases to a specific disruption reserve. The model gives 284 cases for that one reference. These figures only demonstrate the method; they are not a recommended quantity.
Run the same calculation for every size and style. If ten suites use a different Oxford case, their stock cannot be covered by extra housewife cases for standard rooms. Add the reference totals only for budget and storage planning after each line is sufficient on its own.
Build reserve around named risks
List what the reserve must cover: a delayed delivery, finishing outage, unusually high change demand, quarantined stains or an opening-period uncertainty. Estimate the affected reference and duration. A reserve based on named events is easier to review than an unexplained percentage.
More stock is not always safer. Excess pieces occupy space, age unevenly and can hide losses. Too little stock creates emergency borrowing and inconsistent beds. Review reserve against actual incidents and change it when the laundry route, room mix or service standard changes.
Exclude stock that cannot be issued
Stained, torn, missing, quarantined, unprocessed and repair pieces are not available clean stock. Cases may also sit unseen in floor closets, carts, guest rooms or the laundry. Conduct counts by product code, status and location so ownership is not confused with availability.
If shortages continue despite enough total stock, map distribution times, sorting errors and hidden holdings before buying more. Similar white cases are easy to send to the wrong room group. Better labels and stock discipline may solve a circulation problem that a larger order would only conceal.
Recalculate after a size, style or service change
Changing pillow dimensions can split one reference into several. Adding Oxford borders changes folding volume even when piece counts stay constant. A pillow menu, new protector, turndown service or revised laundry schedule can also change demand. Reopen the model whenever an input changes.
Link replenishment to usable stock rather than waiting for empty shelves. Record why pieces leave service and compare the balance with forecast demand through the next ordering window. Do not invent a supplier lead time; confirm it for the actual project and plan the review early enough.
Test the model during a representative peak
Track issues, returns and emergency transfers for each reference during a busy period. Note whether reserve was used and why. Repeated borrowing of one size, untouched stock of another or cases trapped in finishing point to different corrections.
The right quantity is the line-by-line stock that keeps every approved pillow covered through the measured circulation window. Keep the calculation with the pillow and room schedule. That gives housekeeping, laundry and procurement one set of assumptions to update.
